What 12,000 Brands Taught Me About Supply Chain AI
In 2024, I joined Inspectorio as Senior Director of Software Engineering. Inspectorio provides supply chain management software to over 12,000 brands and suppliers globally — companies that need visibility into quality, compliance, and performance across complex, multi-tier supply chains.
My mandate was to pioneer the company's AI integration across the platform. What I learned there fundamentally shaped how I think about building AI systems for enterprise.
The Scale of the Problem
Global supply chains are staggeringly complex. A single consumer product might involve:
- Raw material suppliers across 3-4 countries
- Manufacturing facilities with varying quality standards
- Logistics providers with different tracking systems
- Compliance requirements that vary by destination market
- Quality inspections at multiple stages
Inspectorio's platform sits at the intersection of all of this, processing millions of data points from inspections, audits, shipments, and compliance checks. The question wasn't "can AI help?" — it was "where does AI help most, and where does it hurt?"
Lesson 1: The Data Is Messier Than You Think
Supply chain data comes from humans in factories, warehouses, and inspection sites. It's entered on mobile devices in varying conditions, in multiple languages, with inconsistent terminology. A "critical defect" in one factory's vocabulary might be a "major finding" in another's.
Before we could build any useful AI, we spent significant effort on data normalization. Not the glamorous kind — the tedious, essential kind where you build mappings between 47 different ways factories describe the same defect category.
The lesson: in enterprise AI, data quality work outweighs model work by 3:1 or more. If your AI roadmap is all about models and none about data pipelines, you're going to be disappointed.
Lesson 2: Prediction Without Action Is a Dashboard
Early AI efforts in supply chains tend to focus on prediction: predict which shipments will be late, which suppliers will have quality issues, which factories will fail audits. These predictions can be accurate and still useless.
Why? Because a prediction only matters if it's connected to an action. "Factory X has a 73% chance of failing its next audit" is interesting. "Factory X has a 73% chance of failing its next audit, here are the 3 specific areas to address, and here's a pre-scheduled re-inspection" is valuable.
We learned to build AI features as action-oriented systems, not insight-oriented dashboards. Every prediction needed a clear: "and therefore, the system will [do this] or [recommend this]."
Lesson 3: Trust Is the Bottleneck, Not Accuracy
We built a defect classification model that was demonstrably more accurate than manual classification. Adoption was slow. Not because the model was wrong, but because quality managers couldn't see why it made its decisions.
The breakthrough came when we added explainability — showing which features of the inspection data drove each classification, with links back to the original inspection photos and notes. Accuracy didn't change. Adoption tripled.
This directly informed how I think about the Decision Diff at Meetless. Every AI output that affects a human decision needs a citation trail. Not because the AI is wrong (though it sometimes is), but because humans won't act on outputs they can't verify.
Lesson 4: Multi-Tenant AI Is a Different Beast
When you serve 12,000+ brands, you can't train one model and call it done. Different brands have different quality standards, different risk tolerances, different compliance requirements. A defect that's critical for a luxury brand might be acceptable for a discount retailer.
We developed a multi-tenant AI architecture where:
- Core models captured general patterns (defect detection, anomaly identification)
- Tenant-specific layers adapted outputs to each brand's standards
- Feedback loops from each brand's accept/reject decisions continuously refined their specific layer
This is expensive to build but essential for enterprise AI. A one-size-fits-all model loses the nuance that makes it valuable for any specific customer.
Lesson 5: Integration Beats Intelligence
The smartest AI model in the world is worthless if it doesn't integrate into existing workflows. Supply chain professionals live in a specific set of tools: their ERP, their quality management system, their communication channels.
An AI feature that requires switching to a new interface gets ignored. An AI feature that surfaces insights inside the tool they're already using gets adopted.
We invested heavily in integration — surfacing AI-driven insights directly in inspection workflows, audit reports, and supplier scorecards. The AI disappeared into the tool, which is exactly what you want.
What This Taught Me About Governance
The supply chain experience crystallized something for me: the hardest problem in enterprise software isn't building the technology — it's closing the loop between insight and action.
Supply chain AI generates insights about quality risks. But those insights only create value when they reach the right person, trigger the right action, and produce a verifiable outcome.
Software delivery has the same structural problem. AI can detect that a scope change occurred in a Slack thread. But that detection only creates value when it's turned into an auditable artifact, routed to the right approver, and propagated into the delivery tools.
The pattern is the same: detect → structure → route → verify → propagate. Whether you're governing supply chain quality or software delivery decisions, the architecture is fundamentally similar.
The U.S. Supply Chain Context
This work matters beyond individual companies. U.S. supply chain resilience is a national priority — the disruptions of 2020-2023 made that painfully clear. AI-powered visibility platforms like Inspectorio's help U.S. brands maintain quality and compliance across global supply chains, reducing risk and improving accountability.
The skills and patterns from this work — multi-tenant AI, evidence-grounded outputs, integration-first design, closing the insight-to-action loop — are directly transferable to other domains where AI needs to operate at enterprise scale with auditability and trust.
